How to build a question that forces a mind to construct, instead of one that lets it coast

A question is a tool, and like any tool it is forged or it is junk. The same intention, the same moment, the same person in front of you, and two questions come out of your mouth. One of them makes a mind go to work. The other makes it reach for the nearest easy answer and hand it back. The difference is not in the asker’s wisdom. It is in the shape of the question, and the shape is something you build on purpose.
So this is the metalwork. Five properties that separate a question that generates from a question that decays, each one a move you make in the half second before you speak. The other document was about timing. This one is about construction.
A skill is not a concept you hold. It is a move you make when a specific moment arrives. So this document is built as moves. Each one has four parts, and only four.
THE UNIT
TRIGGER the exact moment in reality that calls for the move.

You do not study these. You catch the trigger in your day, you reforge the question, you watch what comes back. The first time it is deliberate and clumsy. The hundredth time it is the only kind of question you know how to ask.
THE MODEL
Forging, executed at the highest level, looks like this.
Before any question leaves your mouth, it passes through a forge. In the half second between the impulse and the speech, the raw question gets shaped. The yes-or-no gets opened. The vague gets pinned to something concrete. The answer you smuggled in gets pulled back out. The whole field gets narrowed to one movable gap. Their own words get picked up and built into the next question.
You do not think about these as five separate checks. After enough reps they fuse into a single feel, the feel of a question that is load-bearing versus one that will collapse the moment it lands. You learn to feel the junk question forming and reshape it before anyone hears the first version.
That is the whole skill. The five moves below are how you build the forge.
SKILL ONE: OPENING THE CLOSED QUESTION
TRIGGER. You feel a question forming that can be answered with yes, no, or a single word. “Did that work?” “Is the team happy?” “Should we ship it?”
LOOK-ALIKE. A genuine binary fork, where you truly need the one bit of information to move, ship or hold, in or out. There the closed question is the right tool. What you are killing is the closed question asked where you actually wanted thinking.
MOVE. A closed question collapses the generative space to a coin flip. The mind picks a side and stops. An open question hands the same space back wide and forces a build to fill it. So you take the yes-or-no rising in your throat and you swap its first word for what or how.
EXACT. Swap “Did that work?” for “What did that change?” Swap “Are they happy?” for “What are they telling you they need?” Swap “Should we ship?” for “What would have to be true to ship today?”
SKILL TWO: PINNING IT TO ONE GAP
TRIGGER. You are about to ask a question that points at the whole field. “What should we do about sales?” “How do we fix the culture?” “What is wrong with this?”
LOOK-ALIKE. A true opening move at the very start of a session, where one wide question is meant to let them choose the ground. There the broad question is the doorway. What you are killing is the broad question asked when you needed a real answer and got fog instead.
MOVE. A question aimed at everything generates a platitude, because the mind cannot construct against an unbounded target so it reaches for a slogan. Narrow the question to one specific gap, the smallest real distance between where they are and where they want to be, and the mind has an edge to push against. The narrower the gap, the more concrete the build.
EXACT. Swap “What should we do about sales?” for “What is the one account we lost last month that we should have kept, and what happened in it?” Swap “How do we fix the culture?” for “What is one thing people do here when they think no one is watching, that you wish they would stop?”
SKILL THREE: DRAGGING IT DOWN TO THE CONCRETE
TRIGGER. The question forming in your mouth is built out of abstractions. Strategy, alignment, value, engagement, quality, culture. You are about to ask about a word, not a thing.
LOOK-ALIKE. A deliberate move to the abstract with someone who thinks well at that altitude, where you genuinely want the principle and they can give it. There the abstract question is right. What you are killing is the abstract question asked to someone who needed a foothold and got a cloud.
MOVE. An abstract question generates an abstract answer, and abstract answers cannot be acted on. The mind has nothing to grip. So you drag the question out of the realm of words and pin it to something that happened or could happen, a specific person, a specific day, a specific observable thing. Ask about the instance, not the category.
EXACT. Swap “How do we improve quality?” for “What was the last thing we shipped that you were a little embarrassed by, and what slipped?” Swap “Are we aligned?” for “If I asked you and her separately what we are doing this week, would we get the same sentence?” Swap “How is engagement?” for “Who on the team has gone quiet in the last month?”
SKILL FOUR: PULLING YOUR ANSWER BACK OUT OF IT
TRIGGER. You are about to ask a question that contains its own answer. “Don’t you think we should wait?” “Wouldn’t it be better to start over?” “Isn’t the real problem the budget?”
LOOK-ALIKE. A genuine proposal you are floating for a reaction, openly, where both of you know you are stating a view and asking them to push on it. That is honest and useful. What you are killing is the leading question disguised as an open one, the test wearing the mask of inquiry.
MOVE. A question with the answer baked in does not generate, it extracts compliance. The mind hears the steer and produces the guess it knows you want, and you learn nothing except that they can read you. So you find the conclusion you smuggled in, and you pull it out, and you leave the space genuinely empty.
EXACT. Swap “Don’t you think we should wait?” for “What happens if we wait, and what happens if we don’t?” Swap “Isn’t the budget the real problem?” for “If the budget were doubled tomorrow, what would still be broken?” That last one is the sharpest version, it tests your own hidden answer by removing the thing you blamed.
SKILL FIVE: BUILDING IT FROM THEIR OWN WORDS
TRIGGER. They just finished an answer, and you feel your next question forming out of your vocabulary, your framing, restarting the build on your ground instead of theirs.
LOOK-ALIKE. A real need to introduce a new frame, where their words have run out of road and a genuinely different lens is what moves it. There you bring your own language on purpose. What you are killing is the reflexive reset, the question that ignores what they just built and starts over.
MOVE. The strongest questions are forged from the raw material the person just handed you. You take their exact phrase, the loaded word, the one with heat on it, and you build the next question around it. This does two things at once, it proves you were constructing alongside them, and it keeps the build continuous instead of making them start a new one on your terms.
EXACT. They say “it just felt pointless by Friday.” You ask “Pointless how. What had stopped mattering by Friday?” They say “I didn’t want to step on her toes.” You ask “What would stepping on her toes have looked like, exactly?” The move is always the same, find the hottest word in what they said, and hand it back as the doorway.
HOW THE FIVE COMPOUND
These are not five tests you run in sequence. They are one motion, taken apart so you can build it.
Three of them are about aim. Skills One, Two, and Three all point the question at the right target. Open instead of closed, so there is room to build. One gap instead of the whole field, so there is an edge to push against. Concrete instead of abstract, so there is something to grip. Together they decide whether the question has anywhere real to land.
One of them is about honesty. Skill Four pulls your own answer back out of the question, so the space you are offering is actually empty and not a test in disguise. Without it, the other three just produce a more elegant trap.
One of them is about continuity. Skill Five forges the next question out of their words, so the build never resets to your ground. It is what turns a single good question into a chain that goes somewhere.
Run them in your real conversations. Not as a checklist you grind through, as a forge the question passes through before you speak. The day you feel a closed, vague, leading question start to form and watch yourself reshape it before the first word is out, the skill has stopped being something you do. It has become the only way you know how to ask.
That is the whole point. Not to know what makes a question good. To become someone who cannot forge a bad one.
