The Executable Version: Moves You Can Run, Not Ideas You Can Admire

How to ask the question that installs instead of the answer that decays


This is not the explanation. The explanation lives in The Machinery of Inquiry, the Engine, and the System. Read those to understand why a question rewires a brain and a statement does not.

This is the skill. The same mechanism, broken into moves small enough to run in a real conversation while it is happening.

A skill is not a concept you hold. It is a move you make when a specific moment arrives. So this document is built as moves. Each one has four parts, and only four.

  THE UNIT

  TRIGGER     the exact moment in reality that calls for the move.
              you are training your eye to catch this.

  LOOK-ALIKE  the moment that looks like the trigger but is not.
              the skill lives or dies on telling these apart.

  MOVE        the shape of the move at its highest level.
              the model, so you can build your own, not just copy.

  EXACT       the precise words. the smallest thing you can say.
              low load, so you can run it under pressure.

You do not study these. You catch the trigger in your day, you run the move, you watch what happens. The first time it is deliberate and clumsy. The hundredth time it is who you are.


THE MODEL

Inquiry, executed at the highest level, looks like this.

You meet every problem someone hands you with a question that forces them to build the answer. You do not give the conclusion you can already see. You point at the gap between where they are and what they want, and you hold the silence until they build the bridge themselves.

Over months, the people around you stop bringing you problems to solve. They start bringing you problems already solved. Because the question you kept asking them became the question they now ask themselves before they reach your door.

That is the whole skill. The six moves below are how you get there.


SKILL ONE: THE CONSTRAINT QUESTION

TRIGGER. Someone brings you a problem and looks at you for the answer. You feel the pull to hand them the conclusion you already see.

LOOK-ALIKE. A true emergency, where seconds cost money or safety. There you answer, fast. Inquiry is for the problems that will return, not the building on fire.

MOVE. Do not hand them the conclusion. Hand them the target and the gap. Name the outcome out loud. Point at what sits between here and there. Require that it be something they can move with what they already have, which kills the reflex to blame the market, the weather, the budget.

EXACT. “What would it take to get [the outcome]? What is between us and that right now, and what can we move with what we have?”


SKILL TWO: THE HELD SILENCE

TRIGGER. You asked a real question. Three seconds pass. The silence stretches and you feel the urge to fill it.

LOOK-ALIKE. The person is not thinking, they are spiraling, genuinely lost. That is a stalled engine, not a running one. There you give a smaller question, never the answer.

MOVE. The silence after a question is not empty. It is the generation engine running. The moment you fill it, the build aborts and their brain switches from making to receiving. So you let it run. You count to ten in your head before you let yourself consider speaking.

EXACT. Say nothing. If you cannot bear the quiet, “Take your time.” Then silence again.


SKILL THREE: BITING THE ANSWER

TRIGGER. You asked the question, and you hear yourself starting to answer it. “Actually, what I would do is.” “The real issue here is.”

LOOK-ALIKE. They have genuinely generated, landed their own answer, and now ask for your read. After they have built, you may add. The order is theirs first, yours second.

MOVE. Answering your own question is the single fastest way to destroy it. Their brain flips from construction to reception, and every pathway the question was strengthening goes slack. So you take the answer rising in your throat and you turn it into the next question.

EXACT. Swap “The constraint is X” for “What makes you land there?” or “What would you check first?”


SKILL FOUR: THE QUESTION CHAIN

TRIGGER. They give you a first answer that names a cause but stops at the surface. “Labor cost is too high.” “It is the turnover.”

LOOK-ALIKE. You have reached something concrete and actionable with the resources on hand. Stop there. Drilling past the actionable layer is interrogation, and it teaches them to dread the conversation.

MOVE. Take their exact words as the input to your next question. Strip one layer of assumption each time. Each answer narrows the space, and the one underneath is always closer to something they can actually move.

EXACT. “[Their answer]. What is driving that?” Then run it again on the new answer. Repeat until the answer is an action they can take now.


SKILL FIVE: KILLING THE BLAME QUESTION

TRIGGER. Something went wrong and you feel “who let this happen?” forming in your mouth.

LOOK-ALIKE. A genuine accountability moment, where one person must own a specific named failure to grow from it. That is direct feedback, a different tool used on purpose. What you are killing is blame as a reflex, not accountability as a choice.

MOVE. “Who” installs defense and vigilance. The brain that hears it goes to protect itself, not to think. “What in the system” installs analysis. Aim the question at the gap in the machine, not the person standing next to it.

EXACT. Swap “Who let this happen?” for “What in how we work let this through, and what can we change so it cannot happen again?”


SKILL SIX: ASKING WHAT YOU DO NOT KNOW

TRIGGER. You are about to ask a question you already have the answer to, waiting for them to guess the number in your head.

LOOK-ALIKE. A real recall cue, where you are helping them retrieve something they already learned. That is teaching, and it is fine. What fails is testing disguised as inquiry.

MOVE. The brain always knows when a question is a test. It generates compliance, the answer it thinks you want, not insight. So find the part of the problem you genuinely cannot predict, and ask about that. The question only works when you actually want to know.

EXACT. Replace “What is the right answer here?” with “What would you do here?” and mean it. Be willing to be surprised by what comes back.


HOW THE SIX COMPOUND

These are not six tricks. They are one motion, taken apart so you can build it.

Three of them are recognition. Skills One, Five, and Six are all the same instant: a problem appears, and you catch your own reflex before it fires, and you swap the answer or the blame or the test for a real question. That catch is the heart of the skill.

Two of them are holding. Skills Two and Three are what you do after the question lands. You hold the silence and you bite your own answer, because the work is happening inside the other person and any noise from you stops it.

One of them is depth. Skill Four is how you go from the surface answer to the root, one question at a time.

Run them in your real conversations. Not as a script you perform, as moves you catch yourself making. The day you notice you asked the constraint question without deciding to, the skill has stopped being something you do. It has become how you see a problem.

That is the whole point. Not to know inquiry. To become someone who cannot help but inquire.
